How Much Does AEO Cost? A Practical Budget and Pilot Guide

How much does AEO cost? Current examples from named suppliers range from low-cost monitoring subscriptions to 90-day engagements starting at $3,000 and managed programs priced at five figures per month. These are supplier offers, not a validated market-wide range. Your real budget also includes the staff time required to interpret findings and implement changes.

The figures and product details in this guide were checked on October 11, 2026. Prices, limits, trial terms, and packaging can change. Treat each figure as a current supplier example and ask for a written scope before comparing it with another offer.

The practical question is not simply which AEO tier is cheapest. First decide whether your constraint is measurement, execution capacity, or both. Then price the work required to address that constraint.

How much does AEO cost? A short answer

Plan around three cost buckets:

  • Software: prompt and answer-engine monitoring, reporting, recommendations, exports, and any add-ons.
  • External execution: audits, content production, technical changes, schema and entity work, and defined off-site activity.
  • Internal staff time: prompt selection, analysis, approvals, implementation, and reporting, whether or not an agency is involved.

Current supplier examples illustrate the spread. HubSpot currently lists standalone AEO at $50 per month, or $45 per month with annual billing. Digital Elevator says its AI Visibility engagements are 90-day sprints starting at $3,000, while its full three-pillar programs typically cost $9,000 to $24,000 or more. RevenueZen lists a $15,000-per-month Total Market package. None of these prices establishes a universal AEO budget or guarantees a business result.

Buy measurement to find the work, then fund the specific work your team can execute. A subscription is not a substitute for implementation capacity.

Compare the operating models before comparing prices

There are three practical ways to operate an AEO program. A tool-led model suits a team that can interpret results and carry out content or technical work. An in-house model still has a cost because employees spend time on prompts, analysis, approvals, and implementation. A hybrid model adds a specialist for a defined bottleneck instead of outsourcing an undefined outcome.

The examples below are current supplier offers. Their units are not interchangeable.

Operating model Verified example What the price covers What remains your responsibility
Monitoring tool HubSpot AEO: $50/month, or $45/month with annual billing Standalone monitoring for 25 prompts across ChatGPT, Gemini, and Perplexity, with listed answer limits Interpretation, content and technical changes, and staff time
Monitoring tool Profound: Starter $99/month; Growth $399/month billed yearly Starter lists 50 ChatGPT prompts; Growth lists 100 prompts across three answer engines Execution and confirming that the plan fits your reporting needs
Monitoring tool OtterlyAI Lite: $29/month 15 prompts and four included engines; some engines are add-ons Implementation and any additional coverage or capacity
Managed service Digital Elevator: 90-day sprint starting at $3,000 A scoped supplier engagement; the supplier states that full three-pillar programs typically cost $9,000 to $24,000 or more Exact deliverables, ownership, acceptance checks, and exclusions
Managed program RevenueZen: Total Market at $15,000/month The supplier lists content, original research, technical optimization, monitoring, and a custom dashboard Fit, quantities, assumptions, term, and internal approval effort

HubSpot labels its standalone product AEO Beta and says it can be purchased without another HubSpot subscription. HubSpot also says AEO is included in Marketing Hub Professional and Enterprise plans. That means the capability is included within those paid subscriptions, not that those subscriptions are free.

Compare coverage, not just prompt counts

HubSpot’s base example covers 25 prompts across three engines. Profound Starter lists 50 prompts on ChatGPT. OtterlyAI Lite lists 15 prompts across four included engines, with some engines available as add-ons. Before comparing value, normalize the same buyer prompts, engines, geography, language, cadence, answer limits, and data access.

Ask each supplier to show how its unit is counted. A prompt may be checked across several engines, locations, or periods. One vendor’s prompt allowance may therefore produce a very different observation volume from another vendor’s allowance.

What drives the total cost beyond the subscription?

Two proposals with similar AEO labels can cover very different work. Ask how much of the fee goes to measurement and how much goes to implementation. The main cost drivers are:

  • Coverage: prompt volume, engines, locations, languages, collection cadence, model or answer limits, and competitor sets.
  • Reporting: basic dashboards versus competitor comparisons, citation analysis, exports, source review, and prioritized recommendations.
  • Content: the number and type of pages to produce or revise, subject-matter review, and approval cycles.
  • Technical work: specified schema, entity consistency, internal linking, templates, and site changes, with the implementer named.
  • Off-site work: defined outreach, research, review-site, publication, or community activity, if included.

Digital Elevator says its full three-pillar program typically costs $9,000 to $24,000 or more. RevenueZen lists a $15,000-per-month Total Market package with 12 to 15 or more articles, original research, multi-executive LinkedIn publishing, monitoring, technical optimization, and a custom dashboard. These are each supplier’s own offers, not independent evidence of a typical market price.

NetWebMedia lists a $249-per-month AEO Starter offer and states a 90-day minimum. Its published scope includes software, audits, strategy notes, and an NWM CRM, while the supplier’s stated conditions do not make content production part of that offer. At least one current supplier therefore specifies a 90-day minimum, but contract terms vary by supplier.

Require quantities and acceptance checks before approval: pages produced or revised, technical changes, prompts and engines monitored, off-site activities, reporting cadence, contract length, data access, and the person responsible for each deliverable. Price a concrete work plan, not a promised visibility outcome.

Choose a first 60 to 90 day pilot you can actually evaluate

Keep the first test narrow: one relevant market, a stable set of high-intent buyer questions, selected engines, and one named pilot owner. Establish a baseline, make a small number of useful changes the team can control, then compare observations around days 60 and 90 without changing the measurement setup halfway through.

Track brand mentions, citations, and competitor visibility as separate observations. If you calculate share of voice, define its denominator before reporting a percentage. A share calculated from total prompt executions is not the same as one calculated from citation instances.

HubSpot advertises a 28-day free trial. Under the specific assumption that a team uses the trial first and then pays for two months at $50 per month, the paid portion would be $100 before tax or add-ons. That is a calculation, not a guaranteed cost for every 90-day calendar pilot. Trial start, conversion timing, taxes, and add-ons can change the amount.

01Freeze the baselineThe pilot owner records prompt wording, prompt-set version, engines, market, language, cadence, and collection date. Save the starting observations and the calculation definitions used for any summary.
02Implement bounded fixesA content or technical owner takes a short, prioritized work list. Assign each change, define its acceptance check, and record completion. Do not add work merely to increase activity.
03Compare stable observationsAround days 60 and 90, the analytics owner compares the same prompts and engines using the original definitions. Investigate missing, ambiguous, or changed-grain results before aggregating them.
04Record the budget decisionThe budget owner chooses stop, continue, or expand. Continue only when the pilot found a repeatable opportunity and the team can execute the next step; otherwise document the reason for stopping.

A few early mentions are not proof of traffic or revenue impact. Expand only when the observations point to a specific content, technical, or authority-building task worth funding.

Use a practical workflow to connect observations to action

A monitoring product can identify a work queue, but the route from an answer observation to a business action still needs ownership and validation. The following comparison describes a proposed operating design around documented product capabilities. It does not claim that every step is an automatic vendor module or connector.

Trigger AI job or product output Validation Action or fallback
Baseline review starts HubSpot AEO presents prompt-based visibility, competitor, source and citation, and recommendation data. Confirm prompt wording, engine, date, market, and whether the result is a mention, citation, or linked domain. Store the review in the HubSpot interface. If a separate record is needed, create a manually reviewed record rather than assuming a CRM write-back.
Reporting cycle closes in Profound Export documented prompt and topic fields through CSV or JSON, or use the documented API where the plan permits it. Confirm the workspace fields and grain. Do not treat executions as citation counts or a prompt KPI row as a citation row. Load prompt-level metrics into a reporting store. Create citation rows only when citation-level source records are actually available.
Saved Ahrefs Brand Radar report is refreshed Retrieve custom-prompt data through the report-specific API path documented by Ahrefs. Obtain the current endpoint and schema from the saved report. Confirm assistant, location, cadence, and whether citation-level data is returned. Load the supported response into a separately validated store. If the endpoint or grain changes, pause aggregation and resolve it with the data owner.
Recommendation proposes a content, schema, or CRM change AI may suggest an intent label, source type, or content gap for human review. Check approved domains, required fields, factual support, duplicate status, and owner approval using deterministic rules where possible. Assign a human-owned implementation task. Do not publish or update a CRM record directly from an unreviewed recommendation.

Profound documents CSV and JSON exports for prompts and topics, with fields such as visibility, average position, citation share, citation ranks, and executions. Confirm the fields available for your workspace. Ahrefs documents custom-prompt tracking and API retrieval, but the precise endpoint is obtained from the saved report interface. Neither documented route should be treated as a complete, ready-made CRM pipeline without separate validation.

Define what the measurement data means before reporting it

Keep distinct records for distinct questions:

  • Raw observation: one prompt execution or stored response from one engine, location, language, and collection time.
  • Citation record: one source cited within one raw observation. A response with five citations may produce five citation records.
  • Prompt-period metric: a summary for one prompt across a defined period, with its denominator and calculation version.
  • Brand-period aggregate: a summary for a defined brand, engine set, prompt set, geography, and reporting period.
  • CRM event: a separate approved business action, such as assigning a content task or recording a budget decision. It is not the same row as an observation or citation.

Do not put an aggregate score into a single observation or treat executions, mentions, and citations as equivalent. Preserve the vendor’s original metric name and document any derived calculation.

For a HubSpot AEO pilot, keep the product interface as the system of record for the documented monitoring. HubSpot’s reviewed pages describe prompt tracking, visibility, competitor, source, citation, and recommendation features. They do not establish a complete raw-data API or CRM write-back specification. A separately recorded result should therefore be labeled as a manual or separately validated process.

The following is an illustrative review record, not a HubSpot export schema. Its identity is tied to one raw observation, not to a daily aggregate:

{
  "observation_id": "acct-01|P-001|ChatGPT|2026-10-15T12:00:00Z|exec-8472",
  "observed_at": "2026-10-15T12:00:00Z",
  "engine": "ChatGPT",
  "prompt_id": "P-001",
  "prompt_set_version": "v1",
  "brand_mentioned": true,
  "citation_ids": ["obs-8472-citation-01"],
  "review_status": "needs_human_review"
}

If the vendor supplies no execution ID, use a database-enforced unique key or transactional upsert over the intended observation grain. A proposed fallback key might include source account, prompt ID, engine, model variant when available, location, language, time bucket, and response hash. The key must distinguish multiple runs and must not use one daily aggregate ID for several raw observations.

For citation rows, use the observation ID plus a normalized cited URL and citation ordinal or vendor citation identifier where available. Store raw payloads or immutable source references subject to privacy and terms-of-service requirements. A lookup-then-create check alone is not safe when concurrent processes can write the same record.

Choose the data grain before choosing the tool

If your decision requires citation-level rows, a prompt-level KPI export may be insufficient. Confirm the available fields, export or API path, permissions, and aggregation scope before building a downstream process. If the supported product path cannot provide the required grain, keep the report in the vendor interface or scope a separately validated process.

For a custom reporting destination, an operations or data owner should document field definitions, access, duplicate handling, provenance, retention, and approval rules before anyone builds a transfer. CRM systems consulting may be relevant when that destination is a CRM, but this is a separately scoped workflow, not a ready-made AEO connector.

What to require in an AEO statement of work

A comparable proposal makes the unit of work and responsibility explicit. Before signing, have the budget owner and delivery owner review the following:

Review before approval
  • Exact prompts, engines, geography, language, competitors, tracking cadence, and answer limits.
  • Page counts, content formats, schema and entity tasks, technical changes, and the party responsible for each.
  • Specific off-site activities, quantities, target sources, or an explicit statement that off-site work is excluded.
  • Baseline, reporting schedule, definitions for mentions and citations, and the denominator for any aggregate metric.
  • Included data access, exports, API permissions, response grain, and any plan requirements.
  • Contract term, renewal and cancellation terms, acceptance checks, budget owner, delivery owner, and escalation path.

Do not accept a guarantee of citations or mentions as a substitute for defined work. Answer outputs vary, and the reviewed supplier evidence does not establish guaranteed outcomes. Keep monitoring recommendations separate from implementation and from any vendor’s broader content, agent, or document features.

When to keep the budget lean and when to add execution help

Stay tool-led when your team has the time and skills to prioritize and implement content and technical changes. Add a bounded specialist sprint when the pilot identifies a gap your team cannot execute, such as a defined technical cleanup or a specified batch of revised pages.

Consider managed execution only after the scope, internal ownership, and measurement plan are clear. More prompts alone do not resolve an implementation bottleneck. A useful escalation rule is: monitoring identifies a gap, an owner assigns it to internal staff or scopes a specialist task, and the team reviews completion and later observations before renewing or expanding.

Search visibility and source authority may overlap with eligibility for AI citations, but strong Google rankings do not guarantee inclusion in an AI answer. If you need help assessing implementation capacity, see ConsultEvo’s services overview.

Frequently asked questions about AEO budgets

Is HubSpot AEO’s $50 price separate from Marketing Hub?

Yes. HubSpot lists standalone AEO at $50 per month, or $45 per month with annual billing. HubSpot also says AEO is included in Marketing Hub Professional and Enterprise plans. Those are paid Marketing Hub subscriptions, so included AEO access does not make the subscriptions free.

Does HubSpot’s 28-day trial make a 90-day pilot cost exactly $100?

No. Under the stated assumption of a 28-day trial followed by two $50 monthly charges, the paid portion would be $100 before tax or add-ons. A calendar-based 90-day pilot can have different billing depending on the trial start date, conversion timing, and selected options.

Does a monitoring tool do the AEO work for my team?

Check the specific plan and scope. Monitoring can show visibility, sources, citations, competitors, and recommendations, but it does not necessarily produce or implement content, schema, technical changes, or off-site work. Some suppliers offer separate content, agent, document, or API capabilities, so distinguish those from the monitoring tier in your quote.

Are Profound Starter and HubSpot’s base plan comparable?

Not directly. Profound Starter lists 50 ChatGPT prompts, while HubSpot’s base example lists 25 prompts across ChatGPT, Gemini, and Perplexity. Compare the engines, prompt set, cadence, locations, answer limits, and data access that your pilot actually needs.

Are early pilot results conclusive?

No. Compare repeated observations using the same prompt set, engines, market, language, cadence, and reporting method. Treat the pilot as a test of whether measurement produces useful work and whether the team can carry it out, not as proof of traffic or revenue impact.

Does strong SEO guarantee AI citations?

No. Search visibility does not guarantee that a page or brand will appear in an AI-generated answer.

Before purchase, confirm the current price and limits, the data you can access, who implements the work, and the pilot’s stop, continue, or scale criteria.
