SEO Competitor Analysis: A Practical Decision Workflow

SEO competitor analysis is a structured comparison of the websites and pages competing for the same search queries and intent. Its useful output is not a large keyword export. It is a reviewed decision to improve an existing page, create a new one, qualify a link opportunity, or monitor a change.

For example, suppose several relevant results rank for guides about accounting software for contractors, but your site has no suitable URL. The next step is not automatically to commission a new article. Check the live results, your existing pages, the business value of the topic, and the evidence behind the gap before assigning work.

Start with a defined business question and search market. Keep observed SERPs, authorized Search Console data, vendor estimates, and AI-answer observations as separate evidence types. Every finding should retain its source, scope, date, rationale, and owner so a later reviewer can understand what the data supports.

What SEO competitor analysis should produce

An SEO competitor is any site competing for a query or search intent, whether or not it sells a competing product. A review site, publisher, forum, marketplace, or direct provider may be a competitor for one result page. That does not make each one a business competitor or an equally useful model for your site.

The central output is a prioritized action register. Each approved finding should state the opportunity, evidence, recommended action, owner, confidence, and review date. The main actions are:

  • Optimize: improve an existing URL that already serves the intent.
  • Create: commission a new page when no suitable URL exists and the SERP supports the opportunity.
  • Consolidate: combine overlapping pages or redirect a weaker URL where appropriate.
  • Qualify: review a potential referring-domain or editorial opportunity before outreach.
  • Monitor or reject: retain a finding without immediate work when evidence or relevance is insufficient.

A keyword gap is evidence for investigation, not a publishing queue. The four practical workstreams are selecting relevant search competitors, validating keyword and SERP fit, comparing owned data with estimates, and reviewing backlink and AI-search observations.

Choose competitors by query and intent

Build a seed set from priority topics, business goals, and your own query and page performance. Then inspect actual search results for those queries in the relevant market and, where practical, on the same device. Record the ranking URL as well as its domain. A domain-only label hides whether the competing result is a product page, forum thread, comparison article, or publisher guide.

Classify each result by role, such as publisher, forum, review site, marketplace, or direct provider. Also record the query cluster, dominant intent, page type, observation date, and an internal confidence rating. A practical classification is high when a site repeatedly appears for relevant queries with matching intent, medium when it appears for a limited but relevant cluster, and low when it is adjacent or intent-mismatched. This is an internal classification, not a vendor metric.

Choose comparison scope deliberately. Use a domain for broad discovery, a subfolder for a topic area, and a page or exact URL for a page-level comparison. Keep the scope consistent within each export. Do not compare a whole domain with one article and then interpret the result as a page-level gap.

Use Search Console only for a property you are authorized to access. It provides performance data for that property, not competitors’ private queries or rankings. Google’s Search Analytics API reference and API access prerequisites document the available query dimensions and access requirements.

01Define the opportunityThe SEO analyst records priority queries, market, device, business question, and the intended decision.
02Inspect results and owned dataReview observed result URLs and relevant Search Console queries and pages for the authorized property.
03Build the competitor registerStore domain, ranking URL, query cluster, intent, role, scope, observation date, and confidence.
04Approve the comparison setThe strategist retains sites competing for the same relevant opportunity and tags or excludes adjacent results.

Turn keyword gaps into content decisions

Keyword-gap tools identify differences in their own datasets. In Semrush Keyword Gap, Missing means competitors rank while the selected target does not. Weak means the target ranks below all competitors in the comparison. These are report labels, not Google classifications. The Semrush Keyword Gap guide documents these categories, filters, ranking-URL inspection, and export functions.

Ahrefs Content Gap documentation describes comparisons using a target domain, URL, or exact URL. It currently describes up to 10 competitor URLs, but limits can depend on the account and interface, so verify the current screen before documenting an operational limit.

For every export, match the target and competitor scopes, database or market, device, keyword type, and timeframe. Inspect the competing ranking URL, group related queries, and check your own relevant URLs before assigning work. Volume, difficulty, traffic, and competitor rankings from these tools are estimates. Keep them separate from first-party Search Console clicks, impressions, CTR, and position.

Apply four tests before creating an editorial task:

  • Business relevance: Does the query relate to a defined audience, service, or strategic topic?
  • Existing URL fit: Is there a page that already serves the intent and should be improved or consolidated?
  • SERP fit: Do leading results serve the same intent and use a page type your site can credibly provide?
  • Distinct contribution: Can the page offer useful, supportable information rather than imitate current results?

A candidate record should preserve the normalized keyword, topic cluster, target scope, competitor set, database, device, report date, vendor, export location, estimated metrics, suggested action, rationale, and reviewer status. A strategist approves a new-page task only when the gate passes. Otherwise, route the finding to an update, consolidation, monitoring, or rejection decision.

Decision point

A “Missing” label is a prompt to investigate, not an instruction to publish. Check intent, business relevance, existing URL fit, and SERP page type before routing the finding to a new page, optimization, consolidation, monitoring, or rejection.

Keep deterministic checks out of the AI decision loop. Ordinary rules should normalize keywords and URLs, detect duplicates, preserve vendor categories, and reject comparisons with mismatched scope. AI can help group semantically related queries or summarize manually selected page differences. Its proposed theme or brief remains advisory until an editor or SEO strategist approves the task.

Use the SERP to validate the content opportunity

Before drafting, inspect the leading relevant results and record their page type and intent. Results may include informational articles, product pages, comparison pages, forums, reviews, videos, images, and SERP features. Note useful subtopics, evidence, authorship, freshness, media, and internal-link context. Do not use competitor word count as a target. A longer page is not necessarily a better fit.

Save the query, market, device, collection date, observed URLs and positions, result types, and notable features. This makes a later comparison interpretable if the results, query scope, or collection conditions change. People Also Ask and related queries can prompt research, but their appearance varies and does not require adding every question to a page.

A practical SERP-fit review compares the proposed page with the dominant result pattern. If product pages and comparison pages dominate, a general article may be the wrong format. If forums dominate, first-hand experience or a clearly differentiated resource may be necessary. If the site cannot provide a credible, supportable angle, reclassify or reject the opportunity instead of creating a page to satisfy a tool label.

Before publication, confirm that the proposed format matches the live SERP, the existing site architecture has a suitable destination, and the page can add a distinct first-party contribution. Treat competitor structure, factual support, and technical accessibility as audit dimensions, not confirmed Google factors for AI citations.

Compare owned performance with competitor estimates

Keep first-party measurements and third-party estimates in separate fields and reports. Search Console reports clicks, impressions, click-through rate, and average position for an authorized property. Vendor tools estimate competitor rankings, keyword counts, referring domains, and traffic using their own datasets. Manual SERP observations and captured AI responses are different evidence again.

Evidence Supports Store with it
Search Console Owned-property query and page performance Property, dimensions, dates, aggregation, extraction time
Vendor export Estimated competitor keyword or link comparisons Vendor, scope, database, device, report date, raw export
Manual SERP review Observed results and page types at collection time Query, market, device, URLs, positions, timestamp
AI answer capture One response and its observed citations Engine, prompt, locale, timestamp, response, cited URLs

A documented Search Console API extraction can request a property, date range, search type, and dimensions such as query, page, device, country, search appearance, or date. OAuth permission for the relevant property is required. The API returns top rows rather than guaranteeing every possible row, permits a maximum rowLimit of 25,000 per request, and may require pagination. Date ranges use Pacific Time. Validate authorization, requested aggregation, date range, data state, and pagination before comparing results.

For a traffic drop, compare periods and segment the affected queries, pages, countries, devices, and search appearances before attributing the change to a competitor, content, or links. Google’s traffic-drop guidance recommends this kind of segmented investigation. Search Console measurements describe the authorized property only.

Qualify backlink gaps before outreach

Semrush Backlink Gap compares referring domains across selected sites. Its Best view identifies domains linking to all competitors but not the selected target. The label does not certify prospect quality. The Semrush Backlink Gap documentation describes its comparison views and filters, while also making clear that Authority Score and estimated visits are vendor metrics.

Inspect the actual competitor linking page and its context. Record a possible earning mechanism only when the page supports it, such as original research, a useful resource, an expert contribution, or a relevant product mention. Deduplicate prospect-level work by normalized referring domain, while retaining individual link URLs when their context matters.

Review before outreach
  • Verify the referring domain and the competitor link page.
  • Confirm topical relevance and actual editorial context.
  • Identify a credible asset, contribution, or evidence to offer.
  • Confirm a viable contact or editorial route and exclude obvious spam or paid-link patterns.
  • Assign a human owner, qualification status, next action, and rejection reason where applicable.

The output is a reviewed prospect list, not an outreach blast. A prospect record should contain the normalized referring domain, target and competitor scopes, collection date, competitor link URL, observed context, topical fit, proposed earning mechanism, contact route, owner, qualification status, and next action.

Measure AI-search visibility as observations

Google documents a Generative AI performance report for Google generative AI features. Search Console does not provide observations from ChatGPT or Perplexity. Google’s guidance for AI features in Search says foundational SEO remains relevant and does not require special generative-AI schema, an AI text file, or content chunking.

For a manual third-party check, keep one record per prompt run and separate records for the URLs cited in that response. A prompt-run record includes a unique run ID, engine, model if exposed, exact prompt, locale, device, timestamp, response capture, and source-capture location. A citation record represents one cited URL within one run and includes the run ID, citation order, URL, canonicalized URL where useful, and captured citation text.

Repeated executions remain separate observations, even when the prompt is unchanged. A period summary is a different record grain and must state its engine, market, dates, prompt-set denominator, and formula. Do not treat one response as a stable ranking or share-of-voice result. Any extracted citation URL should be checked against the stored response by a reviewer.

HubSpot presents AEO as a beta product for AI visibility, but its public overview does not establish a specific API, export schema, CRM write-back workflow, supported platform set, or citation-level data model. Treat it as a product candidate for evaluation rather than a documented integration source.

Build repeatable implementation patterns

The following patterns are proposed internal designs based on the documented evidence sources. They are not claims that Semrush, Ahrefs, Search Console, or HubSpot provides the complete downstream workflow.

Keyword-gap triage

Trigger: a quarterly topic review or priority query cluster. Input: a filtered Semrush Keyword Gap or Ahrefs Content Gap export, matching target and competitor scopes, database, device, report date, tool category, and ranking URLs.

AI job: optionally group semantically related keywords and summarize manually selected page differences. Validation: a strategist checks business relevance, intent, current URL fit, SERP page type, cannibalization risk, and source scope. Action: create an editorial task only for a passed gate, otherwise route to optimize, consolidate, monitor, or reject. Fallback: retain the raw export and assign analyst review when the ranking URL is missing or scopes do not match.

Owned Search Console extraction

Trigger: scheduled reporting or a ranking investigation. Input: an authorized property, date range, search type, dimensions, filters, and requested aggregation.

Process: authenticate with OAuth, query Search Analytics, persist returned rows and response metadata, and paginate when required. Validation: confirm property permission, date range, data state, aggregation, search type, and pagination. Action: send validated owned-property rows to the performance store while keeping vendor estimates in separate fields. Fallback: stop the comparison and create an access or extraction exception if authorization fails or the requested scope changes.

Backlink-gap qualification

Trigger: a digital PR or content review identifies a need for relevant referring-domain opportunities. Input: the target and competitor scopes, Backlink Gap view, report date, referring domain, and competitor link URL.

AI job: optionally summarize a manually reviewed linking page and suggest a possible earning mechanism. Validation: a human confirms the page exists, the context is editorially relevant, a credible reason to approach the publisher exists, and the domain is not an obvious spam target. Action: add a qualified prospect to the internal opportunity register. Fallback: mark it rejected with a specific reason if the link is irrelevant, inaccessible, or offers no credible earning path.

AI-search observation log

Trigger: a defined prompt-set review or investigation of a reported answer. Input: engine, model if exposed, exact prompt, locale, device, timestamp, response capture, and cited URLs.

AI job: optionally categorize the captured response or summarize differences between cited sources. Validation: retain the original response, verify each extracted citation, and keep repeated runs distinct. Action: report only a scoped period summary after defining the denominator. Fallback: report an observation-level result when the prompt set is too small for an aggregate.

Protect record grain and prevent duplicate work

Do not collapse different observations into one generic visibility row. A prompt run is one execution against one engine, model, locale, device, and timestamp. A citation is one URL within that run. A competitor observation is one domain or URL observed for one query, market, device, and collection time. A keyword-gap record is one keyword, target scope, competitor set, database, device, and extraction date. A backlink-gap record is one referring domain, target scope, competitor set, and collection date.

For summaries, use a separate grain. A visibility summary might represent one entity, engine, market, reporting period, and metric definition. It should retain prompt count, mention count, citation count, and denominator definition without overwriting the source runs. Never use traffic estimates, Authority Score, or a prompt and date alone as a unique identifier.

When concurrent jobs are possible, do not rely on “look up, then create.” Two workers can pass the lookup before either writes. Use a database-enforced unique constraint on the declared row grain and a transactional upsert. Preserve immutable source observations, raw exports, response captures, retrieval timestamps, and transformation versions. Derive summaries from those records.

A competitor metric becomes actionable only when its source, scope, date, decision, and owner stay attached to it.

Make the review repeatable and actionable

Run a full review quarterly, then do targeted analysis after a material traffic or ranking change, before a high-priority launch, and during strategic planning. Keep versioned snapshots of the competitor register, keyword gaps, SERP observations, backlink prospects, and AI prompt runs. Store raw exports or captures so summaries can be rebuilt and checked.

Use a system of record for each evidence type: Search Console for authorized owned-property performance, vendor exports for vendor estimates, and an internal register for reviewed competitor decisions. If you route approved findings into an editorial or CRM process, define the destination, permissions, duplicate check, provenance fields, and human approver first. CRM systems consulting can support controlled routing into an existing system of record. Where AI is used for grouping or summarization, AI agent services can support a bounded workflow design, not replace the strategist’s decision.

Assign every finding a status such as approved, monitor, rejected, or completed, with an owner and review date. Measure approved and completed actions, then compare owned-page clicks, impressions, CTR, and position using the same scope over time. Track qualified link prospects and repeated AI observations separately. These measures show what changed after a decision. They do not by themselves prove that competitor analysis caused the change.

Close each cycle by reviewing the previous decision and its measured result before refreshing priorities. That keeps SEO competitor analysis focused on evidence-backed choices rather than collecting metrics for their own sake.
