How to Build an SEO Report for Search, Revenue, and AI Visibility

A reliable SEO report turns a defined period of search and website data into an explanation of what changed, what it means for the business, and what to do next. A service page might gain Google Search clicks, generate more GA4 sessions, and be associated with CRM-qualified leads. Those are related observations, not interchangeable metrics or proof that SEO caused the leads.

The practical way to build one is as a chain: source observation, checked metric, interpretation, decision owner, and next action. This guide shows how to choose KPIs, document their grain and provenance, collect and validate data, connect search activity with commercial outcomes, and report AI-search observations without combining unlike evidence.

It describes documented Google and HubSpot capabilities where evidence is available. The proposed CRM reconciliation and answer-engine register are reporting designs, not promised turnkey integrations.

Choose KPIs by the decision they support

Start with the question the reader must answer, then select the smallest set of measures that can support it. A lead-generation report should not give traffic volume the same status as qualified pipeline. An ecommerce report should make organic transactions and recorded revenue visible while retaining clicks and sessions as diagnostic measures.

  • Search visibility: Search Console impressions, clicks, click-through rate (CTR), and average position. These describe the selected Google Search, News, or Discover report. See Google’s Performance report documentation and metric definitions.
  • Site behavior: GA4 organic sessions, landing pages, users, and relevant engagement measures. These describe activity recorded on the site, not search-result visibility.
  • Outcomes: GA4 key events, leads, or transactions, with the organization’s definitions stated. A form submission is not automatically a qualified lead.
  • Commercial results: CRM-qualified leads, opportunities, pipeline, or recorded revenue where the matching and attribution method is documented.

For a lead-focused business, landing pages, qualification stages, and pipeline value may matter more than total sessions. For ecommerce, organic transactions and revenue may be the primary outcome. Neither model makes visibility metrics useless: they help explain where demand and performance changed.

Use one measurement contract for every KPI. Record the source and property, definition, row grain, reporting period, timezone, extraction time, freshness, transformation, owner, and attribution context where relevant. Grain means what one row represents. A Search Console row grouped by date, page, and query is an aggregate for that combination, not an individual search event.

{
  "metric": "organic_landing_page_sessions",
  "source": "GA4",
  "property_id": "GA4_PROPERTY_ID",
  "grain": ["date", "landing_page", "session_source", "session_medium"],
  "period": {"start": "2026-09-01", "end": "2026-09-30"},
  "timezone": "property_timezone",
  "extracted_at": "2026-10-02T09:30:00Z",
  "owner": "analytics"
}

The values are illustrative. Do not put a KPI in the executive summary until its source, grain, period, and calculation are clear. GA4 reports return rows grouped by requested dimensions, so check dimension and metric compatibility in the GA4 Data API reporting basics.

Build a report around useful sections

A concise report usually needs an executive summary, KPI overview, landing-page and query analysis, completed work, material technical or content issues, and prioritized next actions. Put detailed query, URL, or audit data in an appendix or working dashboard when it does not support the immediate decision.

  • Executive summary: State the reporting and comparison periods, the two or three material changes, their business context, and the decision required.
  • Performance analysis: Show the landing pages, query groups, or site sections that explain the change. Include the dimensions and search type used.
  • Work and issues: Record completed work and confirmed blockers. Separate observed facts from hypotheses about why performance changed.
  • Next actions: Give each action an owner, due date, reason, and measure for review.

Every chart should support a decision, explain a meaningful change, or document work. Remove charts that do none of these. Use competitor or backlink analysis only when it answers a business question. Google documents link analysis among its ranking systems and separately prohibits manipulative link practices. A third-party authority score is a vendor comparison, not a Google metric. See the ranking systems guide and spam policies.

Create the reporting workflow in four stages

A repeatable report needs named handoffs, saved request details, and an exception path. The collection route depends on permissions and tools. Google documents a Search Console connector for Looker Studio; the Search Console API and GA4 Data API are alternatives for supported programmatic reporting.

  1. Define the decision and contract. The SEO lead chooses the audience, period, comparison, KPIs, and owners. Output: an agreed metric contract.
  2. Authorize and collect sources. The Search Console property owner grants access. The data owner confirms the GA4 property and any CRM source. An analyst or scheduled pipeline saves extracts with request parameters and timestamps.
  3. Validate before comparing. The analyst checks property, search type, dates, timezone, dimensions, metric compatibility, grain, row counts, freshness, and methodology changes. A failed check becomes an exception for the relevant source owner.
  4. Interpret, assign, and review. The SEO lead distinguishes facts from hypotheses, assigns an action with a due date and success measure, and asks the stakeholder to review the decision at the next checkpoint.
01DefineSEO lead records the decision, period, KPI contracts, owners, and comparison rule.
02CollectProperty and data owners authorize sources; the analyst or pipeline saves extracts, request definitions, and timestamps.
03ValidateAnalyst checks scope, grain, compatibility, freshness, and comparison assumptions. Failed checks go to the relevant source owner.
04Decide and follow upSEO or business owner approves the interpretation, assigns a specific action, and reviews the success measure at the next decision point.

In Looker Studio, authorize the documented Search Console connector, select the intended property, and build charts or tables for the agreed dimensions and metrics. For a custom pipeline, the Search Console API supports performance and sitemap data, but its performance export is limited to 50,000 rows per day, per search type, per property, and is subject to quotas. Filter or partition requests as supported, retain request parameters, and reconcile key aggregates with the interface. Do not assume every query and page combination is available in one extract.

For GA4, request reports through the Data API using compatible dimensions and metrics. Save the property, request definition, period, and extraction time alongside the response. GA4 and Search Console have different scopes and processing, so their totals should not be forced to match.

Automate repeatable collection and deterministic checks such as date validation, allowed-value checks, duplicate detection, and missing-field alerts. AI may draft a plain-language summary or suggest pages for review after numeric validation. It must not invent causes or change source metrics, CRM stages, revenue, or attribution fields.

Connect search activity to leads and revenue without overstating attribution

Keep the source of each commercial figure visible. Search Console clicks are search-performance observations. GA4 events and revenue are analytics records. A CRM lifecycle stage or opportunity value is a CRM record. A report can connect these sources under documented join and attribution rules, but a relationship between search activity and revenue does not by itself prove causation.

GA4 attribution depends on dimension scope. User- and session-scoped traffic dimensions use paid-and-organic last click, while event-scoped dimensions use the selected attribution model and default to data-driven attribution. Record the scope and model used whenever reporting conversions or revenue. Google’s traffic-source dimension documentation explains the distinction.

For a proposed SEO-to-CRM reconciliation, agree on lifecycle definitions with sales operations. Select a stable identifier or documented matching rule, normalize landing-page paths, retain unmatched records, and compare outcomes for the same period and attribution window. Keep the CRM as the system of record for qualification stages and sales value. A form submission is not an MQL, SQL, opportunity, or closed deal without the organization’s definitions and CRM evidence.

Decision point

Label each outcome as directly observed, model-attributed, CRM-matched, inferred, or unknown. Use the label to control what can enter an ROI calculation, what needs an analyst review, and what must remain outside the executive claim.

If a reporting job writes to a separate store, use source IDs where available and enforce uniqueness with a database constraint or atomic upsert. A lookup followed by an insert can create duplicates when concurrent jobs run. Keep ingestion event IDs for retry handling. A proposed CRM write-back needs verified access, an approved field list, schema validation, an audit record, and human review for material sales or revenue fields. Reporting should not overwrite CRM lifecycle or revenue data by default.

For teams assessing lifecycle definitions, identity matching, and CRM ownership, CRM systems consulting may be relevant. Teams reviewing HubSpot and marketing-data operations can also consider HubSpot systems consulting. These links are optional resources, not evidence of a specific integration.

Report AI-search visibility as separate evidence

Use separate labels for Google Search generative-AI feature reporting, Google Search clicks, AI-platform referral sessions observed in analytics, prompt-run visibility, and citations. Google documents Search Console measurement for its own AI Overviews and AI Mode. That is not a general measure of ChatGPT, Gemini, or Perplexity. Confirm current scope in Google’s AI features documentation and its generative-AI reporting announcement.

HubSpot currently advertises product-specific prompt, brand-visibility, competitor, and citation analysis across ChatGPT, Gemini, and Perplexity. Its AEO product page describes that product’s capabilities, not an industry-standard score. Its walkthrough documents an in-product workflow, not a general-purpose API or export for every prompt run and citation. Confirm available access and export options before planning automated ingestion.

For a proposed external observation register, preserve the underlying records before calculating a visibility rate:

  • Prompt definition: one row per prompt version, with prompt ID, wording, locale, target intent, and prompt-set version.
  • Prompt run: one row per actual run, retaining engine, model variant when available, timestamp, prompt-set version, capture method, response reference, and extraction status. A unique run key must distinguish independent runs, including multiple runs on one day.
  • Citation observation: one row per citation in one run, linked to that run and retaining cited URL and position where available. Several citations in one answer produce several citation rows.
  • Period summary: a calculated aggregate with engine, prompt-set version, period, prompts attempted, prompts with brand presence, and the documented denominator.

Keep monthly summaries separate from prompt runs and citations. For concurrent ingestion, use a unique database key or transactional upsert and retain an ingestion-event ID for retries. Do not combine citations or prompt visibility with website sessions: they have different grains and do not establish that an observed answer generated a visit.

Select a reporting format and cadence that fits the decision

Use a dashboard when readers need recurring inspection, a slide deck when stakeholders must make a decision, and a written analysis when context and recommendations need more space. Monthly reporting is a practical default for trend review, not a required vendor cadence. Check urgent technical issues more frequently when their impact or remediation timeline calls for it.

Every format should state the reporting and comparison periods, timezone, data freshness, source scope, and methodology changes. A dashboard or connector should not be described as real time unless its specific source, cache, and refresh configuration support that description.

Review before publication
  • Correct property, search type, reporting period, comparison period, and timezone.
  • Comparable dimensions, definitions, and row grain for each reported measure.
  • Freshness and extraction time are visible, with material attribution or prompt-coverage changes disclosed.
  • Observed, attributed, matched, inferred, and unknown outcomes are labeled consistently.
  • Every recommendation has a named owner, due date, and next review measure.

Three reporting paths to start with

Trigger and source AI responsibility Validation gate Destination or fallback
Scheduled Search Console and GA4 review Draft interpretation after numeric checks Property, period, scope, grain, freshness Dashboard or report; analyst reviews anomalies and assigns follow-up
Periodic SEO-to-CRM reconciliation Summarize validated movement only Stable match, stage definition, model, coverage Reporting layer; unmatched or ambiguous records go to operations review
Tracked answer-engine prompt run Optional citation-context classification Run coverage, engine, locale, prompt version, capture status Observation register; failed captures remain flagged and are not treated as zero visibility

The Search Console connector and Google APIs described above are documented vendor mechanisms. The cross-system CRM join and answer-engine observation register are proposed designs. Confirm each source’s access and export options before building them.

Frequently asked questions

Why do Search Console clicks and GA4 organic sessions differ?

They measure different things in different systems. Search Console reports Google search-result activity. GA4 reports site activity under its own collection, dimensions, and attribution definitions. Processing, consent, and reporting scopes can also differ. Treat each as its own measure and investigate material changes rather than expecting exact reconciliation.

Does Search Console report ChatGPT or Perplexity visibility?

No. Search Console reports Google Search performance, including Google’s documented generative-AI features. It is not a general tracker for third-party answer engines. Measure observable third-party referrals in analytics and keep prompt-based observations in a separate record.

Are Domain Authority scores Google ranking factors?

No. Domain Authority and similar scores are third-party comparative metrics, not Google metrics. Use them, if useful, for directional comparison rather than as evidence of ranking causation.

Do backlinks matter in an SEO report?

Include link analysis when it informs a specific decision. Google documents link analysis among its ranking systems and prohibits manipulative link practices. Report relevant link observations and policy risks, not just link volume or a vendor authority score.
