Answer engine optimization case studies can inform an ROI decision, but they do not prove one automatically. A credible revenue claim must define the outcome, denominator, time period, attribution method, and source of truth. More AI citations or referrals may indicate greater visibility; they do not, by themselves, establish incremental pipeline or revenue.
Answer engine optimization (AEO) is the practice of making a brand and its information easier for AI systems to find, understand, and represent in generated answers. The measurement challenge is to keep each evidence level separate: an unlinked mention is not a citation, a citation is not a session, a session is not a qualified lead, and a qualified lead is not closed revenue.
This guide audits currently documented examples and turns them into an operator-level measurement process. The examples are reported results to assess, not universal benchmarks. The implementation patterns are proposed designs, not vendor-published schemas or guaranteed integrations.
What can AEO case studies prove about ROI?
Read a case study according to the strongest evidence it actually contains. An independently audited result with a defined comparison supports a stronger conclusion than an agency’s before-and-after account. A vendor-reported result can still suggest a useful hypothesis, but it cannot establish that the same intervention will work elsewhere.
- Mention or citation: A defined AI response names the brand or links to one of its pages.
- Referral session: Analytics records a visit attributed to an AI source under a stated classification rule.
- Qualified lead: A defined lead event is linked to a contact and meets the organization’s qualification criteria.
- Opportunity influence: A documented attribution model connects the activity to an opportunity without treating influence as sole acquisition.
- Closed revenue: A transaction or closed-won opportunity is connected to CRM or finance records, with duplicates and attribution rules addressed.
Before repeating a result, record the exact claim, publisher, metric definition, denominator, dates, attribution method, comparison or control, and whether raw evidence is available. Mark the result vendor-reported when independent verification is absent.
A citation is an observation. Revenue attribution is a separate claim that requires an event-level trail to a defined CRM or finance record.
What published AEO case studies report, and what remains unknown
The comparison below keeps each source version separate. A result belongs in a benchmark only when its population, metric, time window, attribution method, and evidence source are sufficiently defined.
| Example | Published claim | Evidence limit |
|---|---|---|
| Discovered Labs, seven weeks | Discovered Labs reports that an anonymized B2B SaaS client grew AI-referred trials from 550 to more than 3,500 over seven weeks. | Self-reported and anonymized. The reviewed page does not provide independently auditable CRM data, a control group, a full attribution specification, or engine-level exports. Read the current report. |
| Discovered Labs, four weeks | A separate Discovered Labs page reports trials increasing from 550 to more than 2,300 over four weeks. | It is a separate report with different timing and outcome figures. Do not merge it with the seven-week example. Read the separate report. |
| Broworks | Broworks reports that LLM referrals represented 10% of organic traffic, 27% of that traffic converted to SQLs, and time on site was 30% higher than for Google visitors. | The page does not fully define the denominator, attribution window, referral classification, or comparison design. Treat these as Broworks-reported figures, not benchmarks. Read the case study. |
| Apollo, as summarized by HubSpot | The HubSpot article reports citation-rate figures for awareness and category prompts in connection with an Apollo Reddit and community strategy. | The cited Apollo links do not independently establish the reported figures or their methodology. Read the HubSpot summary. |
| InterCore personal-injury example | The HubSpot article includes client, conversion, and revenue figures attributed to AI discovery. | The original case-study URL redirects to a general guidance hub where those figures are absent. Do not repeat them as verified results. View current InterCore guidance. |
These reports are useful for designing questions. They show why a source audit matters, not that a particular tactic caused a particular revenue outcome. For example, the two Discovered Labs pages report materially different baselines and periods. Broworks publishes useful funnel figures but leaves important measurement details unspecified. Apollo’s reported figures remain dependent on the HubSpot summary, and the InterCore numerical case is not currently verifiable.
Define the measurement before collecting AEO data
Use precise labels. An unlinked mention names the brand without a source link. A citation links to a URL. A recommendation explicitly advises the reader to consider or choose the brand. Store these as separate observations because they answer different questions.
There are four useful data grains:
- Conversion event: One signup, lead, opportunity event, or transaction.
- Prompt run: One execution of one prompt on one engine and model, in a particular locale and at a particular time.
- Citation: One cited URL within one response. A response can contain multiple citations.
- Aggregate: A calculation across a defined set of runs, responses, or citations.
The following are proposed definitions, not industry standards:
- Prompt visibility rate: Eligible runs in which the brand is mentioned or recommended divided by all eligible runs in the fixed panel.
- Citation rate: Eligible responses containing at least one brand citation divided by all eligible responses.
- Share of voice: Brand mentions divided by brand plus competitor mentions across the same eligible panel and classification rules.
Publish the numerator, denominator, sample size, panel version, and engine and model scope beside every percentage. A citation rate is not a conversion rate, and a prompt visibility rate is not share of voice. If the panel, engine, model, language, locale, or sampling schedule changes, create a new version before comparing periods.
Build an auditable prompt-observation record
Start with a fixed panel of buyer questions grouped by stage, geography, and locale. Run those prompts on the selected systems, preserve each full response and its citation URLs, classify the observations, validate them, and calculate aggregates only after the underlying records exist.
Keep Prompt, Run, Response, Citation, and Aggregate records logically separate. A Run is one prompt execution. A Response belongs to one Run. A Citation belongs to one Response and may be one of several citations in that response. An Aggregate is a calculation over eligible records, not an event sent to analytics or CRM.
The following is an illustrative response-level record, not a vendor schema:
"run_id": "run_illustrative_0042",
"prompt_id": "pricing_comparison_01",
"prompt_version": 2,
"engine": "selected_engine",
"model": "model_if_exposed",
"locale": "en-US",
"run_started_at": "illustrative timestamp",
"response_id": "response_illustrative_0042",
"brand_mentioned": true,
"brand_recommended": false,
"parser_version": "1.0",
"citations": [
{
"citation_id": "citation_illustrative_0042_01",
"citation_ordinal": 1,
"cited_url": "https://example.com/page",
"canonical_url": "https://example.com/page"
}
]
The example deliberately identifies the citation as a child of the response. In production, retain the raw response, response hash, retrieval timestamp, prompt text, engine, model where exposed, locale, cited URLs, parser version, and human-review status. A response hash can support provenance, but it should not replace a stable response instance ID when identical responses occur in separate runs.
Use ordinary code or database constraints for required fields, timestamps, allowed values, URL normalization, domain matching, and duplicate IDs. Use AI classification only for bounded ambiguous tasks, such as deciding whether a variant name is a recommendation. Do not let an AI classifier overwrite a verified canonical URL, CRM source, revenue value, or legal entity without a review gate.
For a proposed uniqueness key, use the declared grain. A Run key might hash engine, model, prompt version, locale, run timestamp, and response instance. A Citation key should include response ID and citation ordinal, because one response can contain several citations. An Aggregate key should include its aggregation period, panel version, engine set version, and metric scope. When concurrent collection is possible, enforce uniqueness in the database or use a transactional upsert. A lookup-then-insert check is not race-safe.
HubSpot describes AEO capabilities including prompt tracking, response inspection, citation analysis, and competitor comparison at HubSpot AEO. That product description is not a universal cross-engine revenue report. Google likewise describes dedicated Search Console reporting for impressions in generative AI features, but that reporting is not a cross-engine citation ledger or CRM revenue report. Verify current product scope and interface details before selecting an operational tool.
Attribute AI-influenced leads without rewriting the source of truth
Use four separate statuses: observed AI referral when referrer data identifies an AI source; self-reported AI discovery when a person says they found the company through an AI tool; AI-assisted influence when a documented journey includes AI discovery but another source remains the acquisition source; and modeled AI influence when an explicit attribution model assigns influence without direct referral evidence.
A cautious workflow begins with the session. Capture referrer and campaign parameters when available, plus landing page, session time, and conversion event. Offer an optional discovery-source question where appropriate. Join a session to a CRM contact only under applicable consent, privacy, and identity-resolution rules. Then associate qualified-lead, opportunity, and revenue events without counting the same event twice.
Keep acquisition source and influence fields separate. Referrers can be stripped, so a direct visit is not evidence of AI discovery. Before a CRM write-back, validate consent state, contact match, unique conversion event, opportunity join, existing verified source, and attribution-model version. A proposed source-event key can combine contact ID, conversion event ID, and attribution-model version. Enforce uniqueness or use an atomic upsert so retries do not create repeated attribution records.
Never infer AI acquisition from direct traffic alone. If an AI signal conflicts with a locked or manually verified source, preserve the original source and route the proposed influence record to the CRM or revenue operations owner.
Teams reviewing source-of-truth fields, deduplication, or CRM write-back rules may find CRM systems consulting relevant. Teams managing these workflows in HubSpot can also consider HubSpot systems consulting. Neither service link is evidence of an AEO outcome.
Test AEO changes without confusing correlation with causation
When feasible, test a scoped intervention instead of presenting a before-and-after score as causal proof. Freeze a prompt panel and engine set, define treatment pages and an eligible comparison group, and record intervention dates. Predefine the primary visibility metric, secondary pipeline outcomes, observation period, sample size, and comparison method.
Track separate outcomes: prompt visibility and citations; organic sessions; AI-referred sessions; qualified leads; sales-cycle duration; and closed revenue. If the prompt panel, model, locale, page group, or sampling schedule changes during the test, create a new version and annotate the affected period.
Potential interventions include concise answer-first passages, clearer entity descriptions, crawlable text, useful internal links, and accurate structured data. Treat them as hypotheses, not proven citation levers. Google states that ordinary Search eligibility and SEO fundamentals remain relevant to AI Overviews and AI Mode, and that no special schema type or AI file is required. Structured data should match visible page content, but it does not guarantee inclusion.
Google also says FAQ rich results are generally limited to well-known, authoritative government and health sites. Commercial teams should not treat FAQ markup as a dependable rich-result tactic. Google warns that scaled, low-value AI-generated content can violate spam policies, so publishing volume is not evidence of quality or AEO performance. Preserve human editorial approval, factual review, crawlability checks, and markup validation.
Some agencies promote llms.txt as an information-organization convention. Google does not require it for AI Overviews or AI Mode, and the reviewed evidence does not establish a ranking or citation benefit. Do not include it as a required implementation step.
A practical evidence checklist for your next case study
Separate observed facts from interpretation and causal conclusions. Preserve raw responses and citation provenance so parser changes can be audited. Before publishing a pipeline or revenue claim, trace the event to CRM or finance records, explain the attribution model, remove duplicates, and identify which parts are observed versus inferred.
- State the exact metric, numerator, denominator, grain, and sample size.
- Give the dates, prompt-panel version, locale, and engine and model scope.
- Name the source of truth and attribution window.
- Disclose treatment, comparison, exclusions, and material measurement changes.
- Label the evidence as vendor-reported, client-reported, or independently audited.
- For revenue, document the event-level CRM or finance trail and deduplication rule.
A strong AEO case study makes its measurement population visible. It shows whether a result is a prompt observation, a citation record, a session, a CRM event, or an aggregate. It also makes uncertainty operational by assigning owners to ambiguous classifications, source conflicts, and attribution overrides.
Visibility is an early signal. Pipeline and revenue are later outcomes that require their own event-level evidence and a disclosed attribution method.
