An effective AI business strategy connects each investment to a measurable business outcome, an accountable business owner, and a process with explicit control and review points. A support team, for example, might aim to reduce median resolution time without increasing reopened cases before testing AI assisted triage. “Launch an AI agent” describes a possible tool, not a business strategy.
The strategy sets direction and ownership. A roadmap sequences initiatives. An implementation plan specifies how a workflow runs, including its trigger, data, AI task, permissions, validation, destination, and exception path. This guide connects those layers without treating a vendor product page or template as a complete operating model.
It also separates reported survey associations from evidence of causation and labels workflow designs as illustrative where the cited documentation does not describe the exact implementation.
What is an AI business strategy?
An AI business strategy is a leadership backed choice of the outcomes a business will pursue with AI, the processes AI may support, the owners accountable for results, and the boundaries on investment and risk. It identifies the business problem before selecting a model, agent, or automation platform.
- Strategy: why the business is investing, which outcomes matter, and who is accountable.
- Roadmap: which initiatives to sequence, with what dependencies and timing.
- Implementation plan: how a workflow runs, including its source, data, AI task, deterministic checks, destination, permissions, and fallback.
Adoption means using AI within existing work. Transformation means redesigning work around new capabilities. Either may support a strategy, but neither tool usage nor transformation language substitutes for a defined outcome and accountable owner.
No AI initiative is strategically defined until it has an outcome, an accountable business owner, a baseline, and a clear boundary around the process it may change.
Use a one sentence proposal test: name the outcome, owner, baseline, target measure, and process to change. For example: “Support Operations will test whether AI assisted case triage reduces median resolution time for eligible cases, using the current quarter’s case data as a baseline. The system may recommend a queue but may not close cases.” A proposal that only promises to increase AI usage is not ready for investment.
Why do AI pilots fail to show business value?
A pilot can generate activity without changing a business result. Common failure mechanisms include no business owner, no pre launch baseline, unclear access to source data, activity metrics standing in for outcomes, and payback expectations that do not fit the use case. The number of AI drafted replies measures use; it does not establish faster or better service.
Grant Thornton’s 2026 survey covered 950 business leaders across 10 industries. It reports that 58% of organizations with fully integrated AI reported AI driven revenue growth, compared with 15% still piloting. This is a survey association, not evidence that integration caused growth. Grant Thornton also reports that 22% of operations leaders were working with a fully developed and implemented AI strategy. Deloitte reports that 40% of surveyed respondents completely agreed that their company had an enterprise wide AI strategy. These figures describe the cited survey findings and populations, not universal benchmarks. See Grant Thornton’s survey findings and Deloitte’s strategy research.
Before a support assistance pilot, record a defined period and eligible case population. Specify the numerator, denominator, data source, and measure owner for each metric. Useful measures include median time to resolution, reopen rate, escalation rate, and cost per resolved case. Compare the same measures after the change, while tracking AI usage separately as an adoption measure.
Choose outcomes and balance offense with defense
Start with a business constraint or opportunity, then identify a process where AI could materially affect it. “Reduce avoidable customer churn by X” is an outcome to investigate. “Launch an AI agent” is a proposed means. Assess candidates against expected outcome impact, process volume, input quality and access, implementation effort, reversibility, and the consequence of an incorrect result.
Build offensive and defensive initiatives into one portfolio, while giving them different measures and risk boundaries. Offensive work may explore an AI enabled service or a differentiated customer experience based on proprietary data. Defensive work may strengthen operational resilience, reduce risk, protect market position, or prepare for competitors changing their offer. PwC discusses both types of strategic move, but the right balance depends on the business and its constraints. PwC’s AI business strategy article provides relevant examples.
For each candidate, document the business owner’s target outcome and acceptable failure boundary. Set payback expectations from the baseline, implementation cost, and time needed to observe a meaningful change. Do not apply a universal payback range to every use case.
Decide where AI belongs in the process
Use deterministic rules when inputs are structured, policy is explicit, and the allowed outcomes are finite. Use AI for bounded interpretation of unstructured information, such as extracting invoice fields, summarizing a case, or proposing a classification. Use a hybrid when AI proposes an answer but deterministic checks govern whether the process may proceed.
| Trigger or source | AI responsibility | Validation | Action or fallback |
|---|---|---|---|
| Invoice document received | Extract named fields and line items | Check required fields, types, totals, vendor identity, currency, and approval thresholds | Create a draft payable record, or route to finance review |
| New or updated support case | Summarize, classify from an allowed set, and recommend a queue | Check classification, current case version, policy flags, and event identity | Write a permitted recommendation, or create a support review task |
| CRM contact created or changed | Propose a bounded summary from approved material | Match immutable record ID, check version, allowlist the field, and retain provenance | Save for review, or update the permitted field |
An invoice amount above an approval threshold is a deterministic condition. AI may extract the amount from a document, but a rule should check required fields and reconcile the total against line items. A mismatch should stop the payment path and go to finance review, not be resolved by asking the model to guess.
For teams defining an agent’s bounded role and exception path, AI agent implementation is one possible source of support.
Build an AI strategy that can be tested in 90 days
The sequence below is an editorial planning framework, not a vendor prescribed roadmap. Name three distinct roles: a business owner accountable for the outcome, an executive sponsor responsible for resources and escalation, and a technical owner responsible for integrations and controls.
Operational controls: validation, ownership, and duplicate prevention
Before AI derived data changes a business system, define the source of truth, permitted write fields, and response to missing, conflicting, restricted, or out of policy inputs. For consequential or restricted data, verify source permissions, data handling requirements, and human review policy before sending content to an AI provider or writing a result to a system of record.
A hypothetical support case workflow could receive a new or updated case through a verified application event or HTTPS webhook, normalize and validate the payload, retrieve the current case, ask AI to classify and summarize it, validate the response, then write an allowed recommendation or create a review task. Make documents custom and app specific webhooks as scenario triggers, but the source’s authentication and event behavior must be confirmed for the chosen system. This sequence is an implementation design, not a documented Make template.
Keep the AI task narrow and the response contract explicit. The following illustrative contract contains an allowed classification, a routing signal, provenance, and review status:
{
"classification": "account_access",
"confidence": 0.87,
"summary": "Customer cannot log in after a password reset.",
"recommended_queue": "account_support",
"policy_flags": [],
"requires_human_review": false,
"source_record_id": "case_2048",
"workflow_version": "triage_v1"
}
Before writeback, reject missing required fields and unknown classifications. Verify that the source record still exists and has not changed since retrieval. Check that the destination field is explicitly permitted and apply the review policy. Treat confidence only as a routing signal, not proof of correctness. A policy sensitive case goes to a named support operations owner, with security or privacy review where needed.
For CRM enrichment, retrieve a record by its immutable CRM ID, propose a value only for an allowlisted field, and check the record version before writing. If it changed while AI was processing, preserve the newer value and route the conflict to the CRM owner. Where relevant, retain the source reference, source timestamp, run ID, model or provider, prompt or workflow version, previous and proposed values, and review status. A CRM systems consulting team can help map those controls to the organization’s actual system.
Use a business event key for deduplication, such as source_system + source_event_id + workflow_version. This key identifies one source event processed by one workflow version. Keep retry attempts distinct from the original event, and keep raw events, workflow runs, and aggregate measurements in separate records. An AI Agent Conversation ID supports context continuity; it is not an event level deduplication key.
A lookup then create check can race when two workers process the same event concurrently. Where the destination supports it, enforce a unique event key and use a transactional upsert. If it does not, use an appropriate reservation or locking design and document the remaining duplicate risk. Never make a conversation identifier the substitute for event identity.
Make documents structured response formats and a Reasoning panel that exposes execution details and, where applicable, reasoning output. These features can support downstream parsing and troubleshooting, but they do not establish that a value is correct or replace validation, governance, or an accountable owner. Make AI Agents (New) is documented as open beta. Available tools and behavior depend on connected apps, permissions, plan, and configuration. Make automation consulting may be relevant when moving from a process design to configured scenarios and integrations.
How to measure, govern, and revise the strategy
Pair one business outcome measure with process quality and operating measures. For support, cost per resolved case can sit alongside reopen rate, exception rate, and processing latency. Keep baseline, target, actual result, and adoption measure distinct. Record the measurement period, population, numerator and denominator where applicable, data source, and owner so comparisons remain interpretable.
Keep measurement grains separate. A source event identifies an incoming business event. A run record identifies one workflow execution. A citation or model observation identifies one evidence item or model operation. An aggregate metric belongs to its declared entity, model or engine, time period, and metric version. This prevents retries, multiple citations, and changed reporting periods from being merged into one misleading result.
Review initiatives quarterly, and sooner after a material model, prompt, vendor, policy, or workflow change. Set stop or rollback conditions before scaling, such as a harmful error pattern, unacceptable cost, degraded service, or unresolved data access or ownership issue. Monitoring is an operating responsibility, not something guaranteed by an automation platform.
- Did the outcome move against the defined baseline and target?
- Are error, reopen, and exception trends within the agreed boundary?
- Are cost and latency acceptable for this process?
- Have model, vendor, workflow, policy, or data access conditions changed?
- Who owns the scale, revise, pause, or stop decision?
- What is the next review date?
Frequently asked questions
How does an AI strategy differ from a roadmap and an implementation plan?
The strategy defines why AI investment matters, the outcomes sought, and accountable ownership. The roadmap sequences initiatives and timing. The implementation plan specifies the workflow’s triggers, data, logic, controls, systems, and exception path.
Who should own an AI initiative?
A business leader close to the outcome should own the initiative. An executive sponsor supports resources and escalation, while a technical owner manages integration and controls. IT can enable the work, but should not be the only owner of a business result.
How can a company prove that an AI workflow improved an outcome?
Define the eligible population and measurement period before deployment. Record the baseline, target, numerator, denominator, data source, and owner. Compare the same outcome and quality measures afterward, while reporting usage separately. A rise in prompts or generated outputs is adoption evidence, not proof of business value.
When is a deterministic rule safer than an AI classifier?
Use a deterministic rule when the inputs are structured, the policy is explicit, and the allowed outcomes are finite. Use AI for bounded interpretation of unstructured material. A hybrid design is usually appropriate when AI proposes an answer but deterministic validation controls whether it can be written or acted upon.
Is a Make AI Agent Reasoning panel an audit log?
Make documents the panel as a way to inspect execution details and, where applicable, reasoning output. It can support troubleshooting and review, but it is not proof of correctness or a complete independent audit record. Define what evidence the business process must retain.
Does an AI Agent Conversation ID prevent duplicate business events?
No. It supports conversation continuity. Deduplicate using a stable source event identity and workflow version, with destination enforced uniqueness or atomic upsert when concurrent processing is possible.
Does a Make template include validation, retries, human review, or duplicate prevention?
Do not assume so. A product capability or template index does not establish that a particular scenario includes those controls. Confirm the selected system, permissions, error behavior, and implementation design, then add explicit gates and exception handling where required.
How often should a strategy be reviewed?
Review the portfolio quarterly, and also after material changes to models, prompts, vendors, policy, or workflows. Operational monitoring may need to happen more frequently than the strategy review.
A useful strategy is not a promise to automate everything. It is a set of outcome led choices that can be tested, governed, and revised as evidence accumulates.
